Top Generative AI Consulting Companies for Enterprises in 2026

Quick Summary

Key takeaways from the article
  • This list covers 13 generative AI consulting companies of four types, and each type suits a different kind of GenAI project.
  • Only seven of the 13 firms have published a GenAI result from a tool that clients already use every day.
  • Many AI projects never get past the test stage, and companies in S&P Global’s 2025 survey dropped 46% of their AI projects on average.
  • Analyst badges cover only the biggest firms, because Forrester’s 2026 Wave looked at just 10 providers with over $250 million in revenue.
  • Before you sign, ask the firm to test its solution on your own data and agree on what you keep when the work ends.

Generative AI consulting companies help enterprises turn a generative AI (GenAI) idea into a working system, such as an assistant your support team uses every day or an agent built into your product. The firm you choose largely decides whether that use case reaches production or stops at the pilot.

The difficult part is finding the right one. Their websites promise similar services, and few published results say whether the solution ever went live. Even the ranking lists for this search barely agree on who belongs.

That is why we wrote this guide.

We profiled 13 generative AI consulting companies in the same fields, using their own pages, platform partner directories, and analyst reports. They split into global consultancies, technology services firms, engineering-led firms, and one AI specialist.

For each one, you will see a published GenAI result with the stage it reached, its tier in Anthropic’s Claude Partner Network directory, and its Forrester rating where it has one.

By the end of this article, you will know which AI consulting firms fit your program and which questions to ask them before you sign.

Top Generative AI Consulting Companies by Scenario

The right generative AI consulting company depends on the program you run and on who will build and run the result after launch. A board-level AI strategy and a GenAI feature inside an existing product are different jobs, so one overall ranking rarely helps you choose.

The table below matches common scenarios with the companies that fit them. Find your scenario in the first column, then go to the profiles of the companies next to it.

Quick answer

If your GenAI use case has to work inside a product or regulated workflow you already run, Zoolatech is the strongest starting point in this list. EPAM Systems also fits large product builds with deep engineering. BCG and McKinsey suit board-level AI strategy backed by their own build units. Accenture and IBM Consulting run large programs on their own AI platforms.

Deloitte and EY take agentic AI from design to ongoing operation, and Cognizant fits companies with many use cases to put into operation. Thoughtworks builds agentic systems under a governance platform, Globant charges per output instead of per hour, and Slalom can run your AI and data platforms after launch. Fractal focuses on the data, evaluation, and governance layers that make AI reliable at scale.

How We Selected and Checked These Companies

We selected these generative AI consulting companies from the firms named in ranking lists for this search, in Google’s AI answer for it, and in The Forrester Wave: AI Consulting Services, Q2 2026.

From that pool, we kept the firms whose own pages show GenAI delivery work beyond strategy and whose partner status or analyst rating we could check ourselves.

A published method matters here because the existing lists barely agree with each other. In our review of seven ranking lists published by vendors that rank in Google’s US results, no company appeared on more than three of them.

Every company in this list met all three of these criteria:

CriterionWhat we looked for
GenAI deliveryOwn pages describe building or running AI beyond strategy
Published client storyGenAI case with named or described client
Third-party checkPlatform directory tier, platform announcement or Forrester Wave rating

Meeting all three put a firm on our shortlist, and this edition profiles 13 of them. Other generative AI consulting firms that met the same bar are named in the Also Considered section at the end of the list.

For each company, we filled in the same fields:

  • Type and scale, as the company states them.
  • GenAI scope, taken from its own pages.
  • One published GenAI result, with what it measures and its stage.
  • Third-party checks from platform directories and analyst reports.
  • Points to keep in mind, based on those facts.
  • Cases where the firm is a poor fit.

When we could not find a fact, the profile says “not stated.” That label means we didn’t find the fact on the company’s pages, and the company may still have it.

To show how far each published result went, we gave it one of three stage labels based on the company’s own page:

  • In use or on the market, when the page describes people using the solution, a launch, or an ongoing operation.
  • Pilot, proof of concept, or early results, when the page says so.
  • Stage not stated, in every other case.

We looked up every company in the Claude Partner Network directory, which lists partners in three tiers: Global Premier, Preferred, and Select.

We also checked the AWS Partner Solutions Finder for Zoolatech and for four firms in Also Considered. Other platform statuses, such as OpenAI partner levels, appear only where we checked them on the platform or where the company states them.

Our facts come from each company’s own pages and releases, platform directories, and public facts about analyst reports, because these sources show what an enterprise AI consulting firm has delivered and who has checked it.

We did not use other ranking lists as a source of facts, and we did not use paid placements or review-site ratings to order companies.

1. Zoolatech – Best for Taking GenAI into Existing Products and Regulated Workflows

Zoolatech 1

Zoolatech is an engineering-led firm founded in Palo Alto, California, in 2017 and headquartered in Miami, Florida. Since then, our team has grown to 600+ specialists and delivered 300+ projects for more than 100 clients.

We build GenAI into products and workflows our clients already run. For the quality and compliance software maker MasterControl, we built an AI template-generation proof of concept and integrated it into its manufacturing execution system (MES) product. For MAHA, we gave vendor-neutral guidance on choosing foundation models such as Claude and Titan.

The same engineers usually stay with a project from prototype through release, which is where many GenAI pilots stall. Our client retention rate is 98%, so most clients keep working with the team that built their first AI feature.

GenAI services we offer:

  • Generative AI consulting.
  • AI data readiness assessment.
  • Foundation model selection.
  • GenAI integration into existing products.
  • Large language model (LLM) development.
  • AI agent development.
  • AI chatbot development.
  • Machine learning implementation.

Published GenAI result: At Gusto, we took ownership of critical AI agents, recovered 82,000 meeting transcripts, and restored the downstream AI workflows that missing data had affected. The figure measures data recovery.

Third-party checks: We are an AWS Select Tier Services Partner listed in the AWS Partner Solutions Finder.

Keep in mind: Our engagements start at around $250,000, which suits enterprise programs with a defined budget and a roadmap beyond the first release.

Not the right fit if: You need a board-level AI strategy or a change to your operating model across many countries before any build.

Why enterprises choose Zoolatech for GenAI delivery

Our main advantage is that we treat a GenAI feature like any other production software, with testing, monitoring, and a named team responsible for it. These are the habits behind that work:

  • Extreme ownership. We take responsibility for the outcome, raise risks early, and act before a small problem turns into a stalled release.
  • Senior teams. More than 60% of our engineers are senior-level, so the people who design your use case also write the code.
  • Human review by design. We plan the step where people check AI output before it reaches users at the start of the project.
  • Transparent delivery. Every engagement has a dedicated delivery manager, a live risk register, and a formal quality check before release.
  • Long partnerships. Our client partnerships last more than four years on average, with teams that grow from 2 to 50+ engineers.
  • Flexible engagement models. You can work with us through team extension, managed delivery, or a contract tied to agreed outcomes.

If you need an engineering partner that stays accountable for your AI after launch, Zoolatech is a strong place to start.

2. Accenture – Best for Large Programs Built on the Firm’s Own AI Platform

Accenture 2

Accenture is a global consultancy with about 814,000 people as of the end of its 2026 fiscal year. The firm builds much of its AI work on its own AI Refinery platform, which it describes as an AI foundation that helps companies turn raw AI technology into business solutions.

Accenture also works closely with Anthropic. Anthropic announced the Accenture Anthropic Business Group, which is a dedicated Accenture practice built around Claude.

AI services Accenture offers:

  • AI strategy.
  • Generative AI.
  • AI Refinery platform.
  • Responsible AI.
  • Data services.
  • Industrial AI.
  • AI talent programs.
  • Technology sovereignty.

Published GenAI result: The French home improvement retailer Bricorama wanted to help customers choose paint colors with more confidence. Accenture built the pAInt shopping assistant on bricorama.fr and trained it on Bricorama’s own product content.

In the first three months, 20% of users completed three assistant modules and 50% completed at least two. These figures measure engagement.

Third-party checks: Accenture is a Leader in Forrester’s Q2 2026 Wave and holds the Global Premier tier in the Claude Partner Network directory.

Keep in mind: The published GenAI story covers engagement only, so ask for a business result close to your case. If your work runs on AI Refinery, ask what keeps running if you move away from the platform.

Not the right fit if: You need a small team for a single use case.

3. BCG (BCG X) – Best for Pairing Management Consulting with Its Own AI Build Unit

BCG 3

Boston Consulting Group (BCG) is a global consultancy with 33,500 employees in 2025. Its AI builds come from BCG X, which BCG describes as its tech build and design unit, with more than 3,000 tech builders, designers, and entrepreneurs.

This setup lets one firm cover the strategy work and the engineering behind it. BCG X also keeps a library of ready AI products for areas such as customer engagement, personalization, and supply chain.

AI services BCG offers:

  • Generative AI.
  • Predictive AI.
  • AI agents.
  • Responsible AI.
  • Personalization AI.
  • Supply chain AI.
  • Customer engagement AI.

Published GenAI result: Reckitt wanted to make its marketing work faster and cheaper without losing its lean, fast culture. BCG X built custom GenAI tools for Reckitt’s marketing team that automate routine tasks, and BCG handled the change management around them.

The tools now serve hundreds of marketers, and the time they spend on everyday tasks is down by as much as 70%. The program has since expanded to research and development.

Third-party checks: BCG is a Strong Performer in Forrester’s Q2 2026 Wave and holds the Global Premier tier in the Claude Partner Network directory.

Keep in mind: Strategy and build work in different units, so ask who builds the solution and who runs it after launch. The 70% figure comes without a published baseline, so ask how BCG measured it.

Not the right fit if: You want one engineering team focused on a single product use case.

4. Deloitte – Best for Running Agentic AI after Launch

Deloitte 4

Deloitte is a global consultancy that works through a network of member firms around the world. Its agentic AI services cover the whole life of an agent, from strategy and proof of concept to building, deployment, and ongoing monitoring.

Deloitte also sells its own business agents under the Zora AI name, which it calls a new digital workforce. In 2025, Anthropic and Deloitte expanded their alliance to make Claude available to Deloitte people across its global network.

AI services Deloitte offers:

  • AI strategy.
  • Proof of concept development.
  • AI agent development.
  • Multi-agent systems.
  • Data foundation platforms.
  • AI governance.
  • Agent operations.
  • Agent managed services.

Published GenAI result: HPE’s finance team worked with siloed data, manual reconciliations, and reporting cycles so slow that the numbers were stale on arrival. Deloitte and HPE co-developed CFO Insights, an agent built on Zora AI that combines agentic and generative AI and runs on HPE’s private cloud.

In Deloitte’s account, the agent is cutting HPE’s financial reporting cycle time by approximately 40% and processing costs by at least 25%.

Third-party checks: Deloitte is a Contender in Forrester’s Q2 2026 Wave and holds the Global Premier tier in the Claude Partner Network directory.

Keep in mind: In 2025, the member firm Deloitte Australia refunded more than A$97,000 to the Australian government over a report with AI-generated errors. Ask how the firm reviews deliverables prepared with AI and which member firm will deliver your work.

Not the right fit if: You want a single engineering team without a wider consulting program.

5. EY – Best for Taking Agentic AI from Design to Scale

EY 5

EY is a global consultancy whose teams help organizations design, deploy, and scale agentic AI. Its services run on the EY.ai Agentic Platform, which combines the firm’s data, industry knowledge, and agent capabilities.

EY also sells agents as a service. Clients can rent a working agent or have EY build one, depending on how much of the work they want to own.

AI services EY offers:

  • Agentic AI design.
  • Agent build as a service.
  • Agent as a service.
  • Agent-assisted service delivery.
  • Agent-assisted managed services.

Published GenAI result: At Bayer Crop Science, accurate agronomy answers took years of experience or a search through reference manuals. EY and Microsoft built a GenAI proof of concept for Bayer that answers technical agronomy and product questions from the company’s own research and content.

The team built the proof of concept in 90 days, and a few hundred Bayer employees started using it within months.

Third-party checks: EY is a Leader in Forrester’s Q2 2026 Wave. It does not appear in the Claude Partner Network directory.

Keep in mind: The published story measures how fast the proof of concept was built, so ask what happened after it and request a result from a live system.

Not the right fit if: Claude is your main model platform and your procurement requires a partner tier there.

6. McKinsey & Company (QuantumBlack) – Best for Strategy and AI Build from One Firm

McKinsey & Company 6

McKinsey & Company is a global consultancy that runs its AI work through QuantumBlack, which joined McKinsey in 2015. QuantumBlack describes itself as McKinsey’s AI consulting arm and combines AI solutions with strategy and industry expertise.

That structure lets clients keep strategy and AI build with one firm. QuantumBlack teams often work side by side with the client’s own people, as in the ING project below.

AI services McKinsey offers through QuantumBlack:

  • AI solution development.
  • Data transformation.
  • Digital twins.

Published GenAI result: ING receives about 85,000 customer contacts a week by phone and chat in the Netherlands. Its old chatbot resolved 40 to 45% of chats, so roughly 16,500 customers a week still needed a live agent.

A joint ING and QuantumBlack team spent seven weeks building a GenAI chatbot for ING with guardrails that check every answer before it reaches a customer. In its first seven weeks, the chatbot helped 20% more customers avoid long wait times than the previous solution.

Third-party checks: McKinsey is a Strong Performer in Forrester’s Q2 2026 Wave and holds the Global Premier tier in the Claude Partner Network directory.

Keep in mind: The result covers the first weeks of a pilot, so ask what happened after the wider rollout. McKinsey also publishes the State of AI survey and sells AI services, so read its market figures with that in mind.

Not the right fit if: You need a small, fixed engineering team for one feature.

7. Cognizant – Best for Taking Many GenAI Use Cases from Discovery to Operations

Cognizant 7

Cognizant is a technology services firm with a total headcount of 356,700 as of June 30, 2026. With its Neuro AI approach, the firm guides clients from finding company-specific use cases to running generative AI in daily operations.

Scale is the main reason enterprises hire Cognizant for GenAI. Anthropic says Cognizant will deploy Claude to up to 350,000 of its employees worldwide.

GenAI services Cognizant offers:

  • Customer experience AI.
  • Enterprise knowledge search.
  • Process optimization.
  • AI-assisted software development.
  • Data engineering for GenAI.

Published GenAI result: An online learning company that Cognizant does not name wanted a GenAI study tool for its flagship product. The idea came from a hackathon, and Cognizant co-developed a GenAI study tutor that writes chapter summaries and sample test questions.

The tutor went from proof of concept to market in six months and now has 10,000 daily active users.

Third-party checks: Cognizant holds the Global Premier tier in the Claude Partner Network directory. It is not among the ten providers in Forrester’s Q2 2026 Wave.

Keep in mind: The client in the published story is not named, so ask for a client you can call. At this scale, ask who exactly will staff your program.

Not the right fit if: Your scope is one narrow use case with a small team.

8. IBM Consulting – Best for Scaling AI Programs on Its Own Consultant Platform

IBM Consulting 8

IBM Consulting is the technology services and consulting arm of IBM. It designs, builds, and scales AI and agentic AI solutions for clients.

The firm delivers this work with IBM Consulting Advantage, a platform that IBM says equips nearly 150,000 of its consultants with AI assistants, agents, and applications. Clients get a team that already uses AI tools in its own daily work.

AI services IBM Consulting offers:

  • AI strategy.
  • AI governance.
  • Agentic AI.
  • Data services.
  • AI for customer service.
  • AI for supply chain.
  • AI for finance.
  • AI for IT operations.

Published GenAI result: The Arizona Department of Child Safety handles complex cases under policies that change often, and manual work slowed its decisions. IBM Consulting built several GenAI tools for the department on Microsoft Azure OpenAI, including an assistant that summarizes policy documents and links to their sources.

The department reports a 40% productivity gain. The case does not say whether the figure comes from a pilot or a live system.

Third-party checks: IBM is a Leader in Forrester’s Q2 2026 Wave and holds the Preferred tier in the Claude Partner Network directory.

Keep in mind: Ask which parts of the delivery depend on IBM’s own platforms and what stays with you after the project ends.

Not the right fit if: You need a small team for a single feature.

9. EPAM Systems – Best for GenAI Product Builds with Deep Engineering

EPAM 9

EPAM Systems is an engineering-led firm with a total headcount of approximately 62,850 as of June 30, 2026. Its AI teams combine consultants, designers, and engineers, and the firm takes AI work from strategy and advisory to product development and delivery.

EPAM works across several model platforms. The company says it joined the OpenAI Partner Network as an OpenAI Advanced Partner, and it builds on Anthropic’s Claude through Amazon Bedrock, as in the Baker Hughes project below.

AI services EPAM offers:

  • AI strategy.
  • Generative AI advisory.
  • AI product development.
  • Natural language processing.
  • Computer vision.
  • Advanced analytics.
  • MLOps.
  • Responsible AI.

Published GenAI result: Baker Hughes engineers needed faster answers from production data and technical documents. One support team alone received about 1,600 requests a year, and experts spent an estimated 10,000 hours annually on routine equipment questions.

EPAM built GenAI digital assistants for Baker Hughes on Amazon Bedrock with Claude models. In the pilot, the document assistant answered a broad range of questions with 85% accuracy, and Baker Hughes now plans a production release.

Third-party checks: EPAM holds the Preferred tier in the Claude Partner Network directory. It is not among the ten providers in Forrester’s Q2 2026 Wave.

Keep in mind: The published result comes from a pilot, so ask for a reference that has reached production.

Not the right fit if: You need board-level strategy work before any build.

10. Globant – Best for Paying per Output Instead of per Hour

Globant 10

Globant is an engineering-led firm with 27,411 employees at the end of Q2 2026. Its newest AI offering is AI Pods, service units run by AI agents and supervised by human experts, each focused on one task or industry.

Pricing sets AI Pods apart. Globant charges for what the pods produce, per output or per consumption, and never per seat or per hour.

AI services Globant offers:

  • AI Pods.
  • Agentic workflows.
  • AI-assisted legacy migration.
  • Glob.AI self-service platform.

Published GenAI result: Globant reported a set of early results from the first AI Pods clients. Among them, the energy company YPF reduced its contract timelines by up to 40%, but the release does not explain how it measured the figure.

Third-party checks: Globant holds the Preferred tier in the Claude Partner Network directory. It is not among the ten providers in Forrester’s Q2 2026 Wave.

Keep in mind: Paying per output works only when your contract defines what counts as an output and what quality it must meet. The YPF figure is an early result stated as “up to,” so ask for the full numbers.

Not the right fit if: You prefer a fixed team billed for time and materials.

11. Slalom – Best for Building and Running AI Platforms

Slalom 11

Slalom is an engineering-led consultancy with 54 offices in 12 countries. The company does not state its headcount on the pages we read.

Slalom designs and builds AI solutions and can also take over their day-to-day operation. When it makes sense, the firm runs AI platforms and data operations for clients after launch.

AI services Slalom offers:

  • AI transformation.
  • Generative AI.
  • Machine learning.
  • Intelligent products.
  • Accelerated engineering.
  • Salesforce Agentforce setup.

Published GenAI result: Booking a cruise is complicated, especially for first-time guests who compare many ships, ports, and itineraries. Slalom helped Norwegian Cruise Line build Nora, a GenAI itinerary assistant, on OpenAI and AWS technology, starting with a four-week prototype.

Nora is now live for the cruise line’s website visitors in the US. Guests who interact with it are 58% more likely to enter the booking funnel, at a 16% higher booking value.

Third-party checks: Slalom holds the Preferred tier in the Claude Partner Network directory. It is not among the ten providers in Forrester’s Q2 2026 Wave.

Keep in mind: Slalom does not disclose the method behind the Nora figures, so ask how it measured them.

Not the right fit if: Your procurement requires a provider rated by analysts.

12. Thoughtworks – Best for Governed Agentic Systems

Thoughtworks 12

Thoughtworks is an engineering-led firm with 10,000+ employees. It delivers enterprise AI through two platforms: AI/works for building and maintaining software with AI agents, and Agent/works for governing those agents once they run.

Agent/works acts as a control point where teams watch what agents do and track agent costs across models and clouds. Thoughtworks also says its 3/3/3 method takes clients from an idea to production in three months, with a product concept in 3 days and a prototype in 3 weeks.

AI services Thoughtworks offers:

  • AI strategy.
  • Agentic AI.
  • Machine learning.
  • AI Factory.
  • Data modernization.
  • Legacy modernization with AI agents.

Published GenAI result: For a life sciences company it does not name, Thoughtworks built a multi-agent system that cut manual data search by 90%. The page does not describe the client’s starting problem, the period, or whether the system went live.

Third-party checks: Thoughtworks holds the Preferred tier in the Claude Partner Network directory, up from the Select tier announced in its August 2026 release. It is not among the ten providers in Forrester’s Q2 2026 Wave.

Keep in mind: The three-month promise describes the firm’s method and is not a measured average, so ask for a reference that reached production on that timeline.

Not the right fit if: You do not want to adopt the firm’s own platforms.

13. Fractal – Best for Building the Data, Evaluation and Governance Layers Around AI

Fractal 13

Fractal is an AI specialist with over 6,000 professionals across North America, Europe, the Middle East, Africa and Asia-Pacific. Its AI Foundations work builds the data, agentic systems, evaluation layers, and governance that companies need to run AI reliably at scale.

Fractal also builds its own AI products. They include the Cogentiq agent platform and LLM Studio for building language model applications.

AI services Fractal offers:

  • AI-led transformation.
  • AI Foundations.
  • AI workforce programs.
  • Cogentiq agent platform.
  • LLM Studio.

Published GenAI result: A large pharmaceutical company that Fractal does not name had field sales reps who needed 3 to 4 days to answer questions from healthcare professionals. Each question had to pass through the medical and compliance teams before a rep could share a verified answer.

Fractal built an agentic platform for the company’s sales reps that gives cited, scored answers from approved medical content. Response times dropped from 3 to 4 days to seconds, and the platform now runs in production for the first brands, with more in the pipeline.

Third-party checks: Fractal holds the Preferred tier in the Claude Partner Network directory. The company says Forrester named it a Notable Provider in The AI Consulting Services Landscape, Q3 2025, which is a different report from the Q2 2026 Wave.

Keep in mind: The client stories we read do not name clients, so ask for a reference you can call.

Not the right fit if: You need a named client reference in your industry before the first meeting.

Comparison Table: Generative AI Consulting Companies by Results, Partner Tiers and Analyst Coverage

Side by side, the 13 generative AI consulting companies differ most in what they have published. Seven show results from a solution in use or on the market, four show results from a pilot, proof of concept, or early results, and two do not say how far the solution progressed.

Size and analyst coverage favor the global consultancies. Results from solutions in use come from every type of firm, including technology services firms, engineering-led firms, and AI specialists.

The table puts the facts from each profile in one place, one company per row in list order. The Solution status column tells you if the AI tool from the case already works for the client, is still being tested, or if the company does not say.

How to read the table:

  • Sizes are given as each company states them, so they are not comparable. Some count the whole company, one counts consultants on a single platform, and one counts offices.
  • A dash in the Claude column means we did not find the company in the Claude Partner Network directory. The company may still work with Claude.
  • A dash in the Forrester column means the company is not among the ten providers in the Q2 2026 Wave. That report covers providers with over $250 million in services revenue, and Forrester says it does not represent the whole market.
  • The solution status is based on what each company’s own page says about the AI tool in the case.

Which Type of AI Consulting Firm Fits: Global Consultancy, Technology Services or Engineering-Led

The right type of AI consulting firm depends on what you need at the end of the project. A board-level AI program calls for a different partner than a GenAI feature inside one of your products.

The main question is who will build the solution and keep it running after the pilot. Many companies bring in outside help for exactly this reason. In S&P Global’s 2025 survey, 46% of organizations short on AI skills turned to IT integrators and consultants.

The table shows which type fits which situation and which companies from this list belong to it.

No consultancyYour team already ships AI featuresMissing data or business case–

We recommend a larger firm when:

  • The decision sits with the board.
  • The program spans many countries and regulators.
  • The work changes how the company is organized.

We recommend a smaller firm when:

  • The use case lives inside one product and its data.
  • You want the same engineers from prototype to release.

This list doesn’t profile smaller boutique AI consulting firms, and the engineering-led and AI specialist rows apply to them as well. With any firm, ask which generative AI consultants will stay on the work after the pilot.

It also helps to ask if you get a project team that leaves at launch or engineers who stay through release and handover. If delivery location matters to you, our list of nearshore software development companies covers that choice.

When you may not need a generative AI consulting company

You can skip the consultancy when:

  • Your own team already ships AI features.
  • The platform vendor’s own services cover the use case.
  • You do not have usable data for the use case yet.
  • The business case for the project is still open.

In the last two cases, the first work happens inside the company, so outside help adds little impact at that stage. More teams now also weigh building against buying. In McKinsey’s 2026 State of AI survey, 32% of respondents said their organizations decided against buying at least one software product because they could build it in-house with agentic coding tools.

Why GenAI Pilots Stall Before Production

GenAI pilots usually stall before production because teams leave data, risk controls, and running costs for later. Knowing these reasons helps you judge what a consulting firm should show you before you hire it.

This problem is common across AI projects. In S&P Global’s 2025 survey, organizations reported that on average 46% of their AI projects were scrapped between proof of concept and broad adoption. In this list, four of the 13 published results also come from a pilot, proof of concept, or early results.

Here is what other research adds:

  • Few companies scale AI. In a 2026 Gartner survey, only 22% of organizations had scaled AI across multiple business units or adopted an approach that puts AI first.
  • Measurable value is still rare. In McKinsey’s 2026 State of AI survey, 37% of respondents said AI had at least some impact on earnings before interest and taxes, and high performers stayed at about 6%. The answers are self-reported, and McKinsey sells AI services.
  • The causes are well known. Gartner predicted in July 2024 that at least 30% of GenAI projects would be abandoned after proof of concept by the end of 2025, naming poor data quality, inadequate risk controls, rising costs, and unclear business value.
  • Project choice matters. In S&P Global’s study, organizations with lower failure rates were more likely to weigh compliance, risk, and data availability when they chose projects.
  • Running costs limit use. One in five respondents in McKinsey’s survey said their organization limits AI use because of operating costs.

Before the pilot ends, ask each firm how it handles data readiness for AI, risk controls and running costs. In our own work, these steps are part of the plan from the start. For example, in an AI suite we built for a technology provider in highly regulated industries, human review steps check all AI output before approval.

How to Choose a Generative AI Consulting Company: Questions and Evidence

Choose a generative AI consulting company based on evidence you can check before you sign. A polished pitch tells you little about how the firm handles your data, your risks, and the solution after launch.

The questions below follow the checks that a US federal memo on buying AI, OMB M-25-22 from the Office of Management and Budget, asks agencies to make. The memo binds only federal agencies, but it also works as a useful checklist for private buyers.

Each row gives a question for your first call, the evidence a strong firm can show, and the answer that should worry you.

Question to askWhat to ask them to showRed flag
Which published result is closest to our use case?Named client, measured result, baseline, period, live or pilotPercentage with no client, baseline or stage
Who builds it, and who runs it after launch?Named team, same people from pilot to production, handover planSenior people only in the sales process
Will you test the solution on our data first?Short trial on a sample of your data with pass criteriaOnly a prepared demo
How will you prepare and govern our data?Data readiness check, data access, lineage, usage rightsData work left for “phase 2”
Which risk framework do you follow?NIST AI Risk Management Framework mapping, human review, monitoringClaims of being “NIST-certified”
What security evidence can you share?Current SOC 2 report or ISO/IEC 27001 certificate with scopeSecurity claims without a document to read
What do we own, and how do we leave?Code, prompts, evaluation sets, data, model portability, exit termsProprietary platform with no export path
How is the work priced, and how is success measured?Pricing model, success metrics with a baseline, missed target termsSuccess measured only as “use cases delivered”

Some of these questions need extra context:

  • Testing on your data. OMB M-25-22 tells agencies to test proposed AI solutions, to the greatest extent practicable, to understand what they can and cannot do. Gartner estimated in 2025 that only about 130 of the thousands of agentic AI vendors offer genuine agentic products, so ask to see the solution running.
  • Data readiness. Before any firm builds on your data, check that the data can carry the use case. Our AI data readiness assessment covers this step, and our guide to data governance for AI helps you judge a firm’s answers.
  • Risk frameworks. The NIST AI Risk Management Framework from the National Institute of Standards and Technology is voluntary, and NIST released its Generative AI Profile, NIST AI 600-1, in July 2024. NIST does not certify companies, so treat “NIST-certified” as a warning sign.
  • Regulation. For AI systems used in the EU, the AI Act rules for high-risk systems in Annex III apply from December 2, 2027. In the US, Colorado repealed and reenacted its AI Act in 2026 as SB26-189.
  • Security documents. A System and Organization Controls (SOC) 2 report or an ISO/IEC 27001 certificate shows how a firm protects data. Also ask where your prompts and data are processed and which model hosting options you have.
  • Ownership and exit. M-25-22 asks agencies to seek contract terms against vendor lock-in, such as knowledge transfer, data and model portability, licensing terms and pricing transparency. It also requires terms on intellectual property rights and the use of government data.

What drives the cost of a generative AI consulting engagement

None of the 13 companies publishes hourly rates or price lists on the pages we read. Globant publishes only its pricing model, per output or per consumption.

The cost figure analysts publish covers the technology itself. Gartner’s 2024 release put GenAI deployment approaches at $5 million to $20 million, and that range covers building or fine-tuning a model, separate from consulting fees.

Most engagements use one of these pricing models:

  • Time and materials.
  • Fixed scope.
  • Per output or per consumption.

These factors drive the final price:

  1. Number of use cases.
  2. Data preparation.
  3. Integration with existing systems.
  4. Security and governance work.
  5. Evaluation and testing.
  6. Support after launch.
  7. Model and infrastructure running costs.

Compare proposals on the same scope, the same team size, and the same ownership terms. Otherwise, a lower price may mean less work.

Claims to Double-Check: Analyst Badges, Partner Tiers and Misquoted Numbers

Check analyst badges, partner tiers, and failure statistics at the source before you shortlist a firm. They appear on almost every vendor page, and many mean less than they seem.

Analyst reports. The Forrester Wave: AI Consulting Services, Q2 2026, published on May 26, 2026, evaluated ten providers with over $250 million in services revenue in the past 12 months. Forrester says a Wave assesses top vendors in a market and does not cover the whole market, which is why most engineering-led firms are absent.

Gartner covers this market with an Innovation Guide for Generative AI Consulting and Implementation Services, which includes an Emerging Market Quadrant. The guide came out in July 2025, as a vendor release citing the report confirms, and we found no Magic Quadrant for it. IDC published its MarketScape for worldwide AI services in July 2025.

Partner tiers. The Claude Partner Network directory shows three tiers, and a firm’s tier can change within weeks. Thoughtworks announced the Select tier in August 2026, and the directory already showed it at Preferred two months later. Statuses we couldn’t verify on the platform, such as an OpenAI partner level, appear in this list as the company’s own statements.

Failure statistics. Vendor pages often repeat dramatic numbers about failed AI projects. The table shows the most common ones next to what the source says.

Also Considered

Several well-known names met only part of our criteria or were not profiled in this edition. Each line below explains why:

  • PwC, Capgemini, KPMG and Bain & Company. All four were evaluated in Forrester’s Q2 2026 Wave, with PwC as a Leader, Capgemini and KPMG as Strong Performers, and Bain as a Contender. PwC, KPMG and Capgemini hold the Global Premier tier in the Claude Partner Network directory, and this edition does not profile them card by card.
  • Infosys. The company holds the Global Premier tier in the Claude Partner Network directory. On the pages we loaded, we did not find a GenAI client story we could quote.
  • The Hackett Group and LeewayHertz. The Hackett Group announced its acquisition of LeewayHertz in September 2024, so these two names refer to the same group. Neither appears in the Claude Partner Network directory or among the ten providers in Forrester’s Wave, and in the AWS Partner Solutions Finder we found only the group’s SAP business, Answerthink, at the Advanced Tier Services level.
  • Fresh Consulting. The firm ranks for this search, and we did not find it in the Claude Partner Network directory, the AWS Partner Solutions Finder, or Forrester’s Wave. It did not pass our third-party check.
  • Neurons Lab. The firm is listed in the AWS Partner Solutions Finder at the Advanced Tier Services level, with the AI Services Competency. It meets our criteria, and this edition does not profile it card by card.

If your main problem is an outdated core system and GenAI comes later, our list of legacy software modernization companies is a better place to start.

Final Word

Choosing among generative AI consulting companies takes time. You compare published results, check partner tiers, and ask each firm hard questions about data, ownership and who stays after the pilot.

That effort pays off.

A wrong choice usually shows up months later, as a pilot that never reaches your users or a platform you cannot leave without starting over. The right partner gives you a working AI feature and a team that keeps it running after launch.

Use this list as a starting point. Pick the type of firm that fits your program, and ask each firm on your shortlist for one published result close to your case. Before you sign, test the proposal on your own data.
